Description of your changes

A package download that fails partway can get cached as a valid, truncated package.yaml. After that, every reconcile parses the truncated copy without error. The package revision records only some of its objects in status.objectRefs, reports Healthy=True, and rbac-manager renders the provider's :system ClusterRole from that short list. Then a provider whose CRDs are still in the cluster from an earlier healthy install crash-loops on the first kind it isn't allowed to watch.

This matches the reports in crossplane/crossplane#7536 and crossplane/crossplane#7712: partial objectRefs, a different count after each delete and restart, and the missing kinds being the last ones in the package.

Root cause. On a cache miss, CachedClient.Get copies the download into FsPackageCache.Store through an io.Pipe while the parser reads it. The parser always closes its reader on the way out, error or not, and closing teeReadCloser called pipeW.Close(). The comment on that line already noted that it would only error if we called pipeW.CloseWithError(), and we never did. So when the stream failed with unexpected EOF, Store saw a clean EOF, wrote a complete gzip trailer around the prefix, and saved it under the final cache path. The next Get hit the cache and parsed the prefix. A cut between YAML documents is a valid stream, and in practice so are many cuts in the middle of a document.

Changes

  • pkg/xpkg/client.go: the parser now closes only the package content. After Parse returns, Get calls pipeW.CloseWithError(err), which closes cleanly when the error is nil, so a failed parse makes Store fail instead of caching a prefix. Get now also waits for Store to finish before it returns. Before, the write was fire-and-forget.
  • pkg/xpkg/cache.go: Store writes to <id>.gz.tmp, syncs and closes it, then renames it to <id>.gz. It removes the temporary file on any error. Has and Get only look at <id>.gz, so they never see a partially written file. This also covers a process killed mid-write.

Each change is needed on its own: reverting either one makes the new tests fail.

Tests

  • TestClientGetCachesOnlyCompletePackages (new) runs a real parser and a real FsPackageCache against a layer stream that fails with io.ErrUnexpectedEOF partway through. It then calls Get a second time with the registry unavailable, so the call can only succeed from the cache. There are three cases: CompletePackage, TruncatedAtDocumentBoundary and TruncatedMidString. Without this change, TruncatedAtDocumentBoundary returns 2 of 4 objects from the cache with a nil error.
  • TestStore gains an ErrFailedReadLeavesNoFile case and now checks which files are left in the cache directory. Each case gets its own filesystem so the cases don't depend on map iteration order.

End-to-end verification. I built Crossplane core v2.3.3 against this change backported to v2.3.3, and tested it on kind with provider-azuread v2.3.0. The package came from an in-cluster registry.

Notes for reviewers

  • TeeReadCloser is no longer used in this repo. It's exported, so I left it in place.
  • fix(rbac): grant provider RBAC for owned CRDs/MRDs not in objectRefs crossplane#7537 hardens rbac-manager against the symptom, but it doesn't stop core from applying a truncated package. The revision still records a partial objectRefs list and reports Healthy=True. #7537 would only restore the provider's RBAC while the missing MRDs are still controlled by the current revision, which is the case when the revision is kept, for example after a core restart. It wouldn't help when the revision is replaced.

Refs crossplane/crossplane#7536, crossplane/crossplane#7712. Those issues are fixed once crossplane/crossplane picks up this change.

I have:

  • Read and followed Crossplane's contribution process.
  • Run ./nix.sh flake check to ensure this PR is ready for review.
  • Added or updated unit tests.
  • Linked a PR or a docs tracking issue to document this change. Internal behaviour only, no user-facing change to document.
  • Added backport release-x.y labels to auto-backport this PR. I will cherry-pick to release-2.3 and release-2.4 manually.

CachedClient.Get copies the package stream into the package cache through a
pipe while it parses it. The parser closes its reader even when parsing fails,
and closing the tee reader closed the pipe cleanly. So when a download failed
partway, FsPackageCache.Store saw a normal EOF and cached a valid gzip that held
only a prefix of package.yaml. The next Get hit the cache, parsed the prefix
without error, and returned a package that was missing most of its objects.

Give the parser only the package content to close, and close the pipe with the
parse error once Parse returns, so Store fails instead of caching a prefix. Get
now waits for Store to finish before returning.

Also make Store write to a temporary file and rename it into place only after
the content has been written and synced, removing the temporary file on any
error. The cache then never holds a partially written package under its real
name.

📝 Walkthrough

Walkthrough

Package caching now writes compressed content through a temporary file before renaming it into place. Package parsing passes errors to the cache writer and waits for storage to finish. Tests cover failed reads and truncated package streams.

Package cache integrity

Layer / File(s) Summary
Atomic cache storage
pkg/xpkg/cache.go, pkg/xpkg/cache_test.go
FsPackageCache.Store writes compressed content to a temporary file, syncs and closes it, then renames it to the cache path. Tests cover successful writes, file creation failures, and partial reads that leave no cache file.
Parsing and cache stream coordination
pkg/xpkg/client.go, pkg/xpkg/client_test.go
Get parses through a size-limited tee, closes the cache pipe with the parse error, and waits for storage to finish. Tests cover complete packages and streams truncated between YAML documents or mid-value.

Merge Risk: 🔵 Low · up to 6ccb3

This change prevents truncated package downloads from becoming cached entries. One narrow concern remains: two cache instances writing the same package in a shared directory would use the same temporary filename. Using a unique temporary file per write would close this gap. It does not need to block merging unless deployments run multiple cache writers on one directory.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 6ccb3

The change strengthens package-cache integrity by preventing parse failures from publishing partial downloads. No introduced security regression was established, but safe sharing of a cache directory and recovery of previously truncated entries remain uncertain.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The supported integrity scope is cached package content consumed through CachedClient and files in the configured cache directory. Exact tenant, cluster, or downstream authorization exposure cannot be established without production consumers and cache ownership configuration.

Trust Boundaries and Controls

  • observed — For operations sharing one cache instance, Store and Delete hold the write lock and Get locks while opening the final path. Failed staging writes remove the temporary path rather than replacing an existing final entry. The publication control protects stream-completion integrity, not authenticity of independently modified cache content.

Resilience and Maintainability Implications

  • inferred — Atomic-publication guarantees require a bounded ownership assumption: separate cache instances have independent mutexes but derive the same temporary pathname for the same key. Concurrent writers can interfere. The base also lacked cross-instance coordination and wrote the shared final path directly, so worsened production exposure is not established.

Hardening Proposals

  • proposed — If shared-directory writers are supported, give each write exclusive ownership of its staging file and define cross-instance publication semantics. Otherwise, document and enforce single-writer ownership.
  • proposed — Provide an explicit refresh procedure for pre-fix cache entries, because successful parsing alone cannot identify a prefix truncated at a valid YAML boundary.

Full details: Breaking Changes

Explanation

FsPackageCache.Store is public, and its signature is unchanged. Its behavior changes: it now returns an error if cf.Sync() or c.fs.Rename() fails (pkg/xpkg/cache.go:116–123). NewFsPackageCache accepts an afero.Fs, so existing users with a filesystem backend that could create, write, and close files but does not support successful sync or rename can no longer store packages. The supplied PR metadata does not include a breaking-change label.

Resolution

If the new filesystem requirements are intentional, add the breaking-change label and document that FsPackageCache requires successful file sync and rename operations. Otherwise, preserve support for previously working afero backends when sync or rename is unavailable, while retaining atomic writes where those operations are supported.

Use a unique temporary file for each Store call.

When two FsPackageCache instances share a directory and cache ID, their instance-local mutexes do not coordinate writes. Both calls use the same .tmp path. The second Create can truncate the first write, and a rename can expose a file while the other call still writes to it. Could we create each temporary file exclusively under the cache directory and rename its own path? Thanks for addressing the single-writer failure path.

Eyh, I found this PR because we were hit with the same issue. Fun troubleshooting, awful cache sanity :D

3 different prod clusters with v2.2.0: download died at the first TLS record boundary, the cached prefix cut inside a 50 KB block scalar, so it parsed fine and was applied as a Composition missing source, the step name and the last step. same hash on all 3 clusters, ~19 times on one of them.

the write side fix is good, but can Get also hash the file and refuse a mismatch? the key already carries the layer digest. that covers this, disk full mid-write, a crash between write and close, anything that leaves a well formed wrong file. right now the cache is the only place in the chain that trusts bytes without a checksum.

I'm looking into what could cause the network issue in the first place...

Thanks, that's exactly the case this PR fixes: the download failed, but the cache saw a clean EOF and kept the prefix.

On hashing: the cache key holds the image manifest digest, not the layer digest, and the cache stores package.yaml taken out of the layer and gzipped again. No published digest covers those bytes. The cases you listed are already handled: a failed write never gets renamed into place, and gzip's CRC catches damage after the write, which makes Get refetch.

You're right that the download side doesn't verify a digest either. ExtractPackageYAML stops reading before the end of the layer, so go-containerregistry's digest check never runs. I'll fix that in a follow-up to keep this PR easy to backport.
