Closes #1478

PR Type

  • Bug fix
  • New feature
  • Documentation only
  • Code refactoring
  • Maintenance/tooling
  • Breaking change

Summary

  • Add an explicit orchestrator model/effort row to /gentle:models, including leave untouched.
  • u snapshots the chosen pair or actual key absence; saving does not switch the live model/effort or write orchestrator defaults.
  • Preserve the choice across agent bulk edits and custom/export/restore reopens. Keep the existing profile detail and apply switch/skip paths.

Scope and compatibility

The row starts from the pinned-or-active target profile's stored orchestrator entry, or leave untouched when that profile has no key. Only without an existing target profile does it use the live session model/effort, then settings when no live model exists. This intentionally adjusts #1522's unconditional live-first initial value: editing only an agent and pressing u must not replace a profile's orchestrator with the live model. A later explicit selection still wins. The save contract keeps ctrl+s agent/global-only and u profile-specific. Optional explicit-selector parity for /gentle:profiles s remains out of scope; its current live-first/settings-fallback snapshot, Enter/session binding, and explicit global a behavior are unchanged.

Changes

Test Plan

  • Initial selector implementation: requested-rule RED 4 failures, later GREEN 4/4; historical evidence remains in the task log.
  • Review correction: active key absence and pinned stored pair were RED (2 failures), with the two fallback cases already passing; corrected public-command check 4/4.
  • Affected suite: node --experimental-strip-types --test tests/gentle-ai.test.ts tests/agent-profiles.test.ts tests/model-profiles-preservation.test.ts tests/profiles-orchestrator.test.ts: 207/207 independently in a fresh committed scratch copy and 207/207 in the parent exact-command spot check, both exit 0 with no skipped tests.
  • Independent verifier: S1-S5 and revised S7 PASS, no blockers; S6 delivery is parent-owned.
  • Coverage includes initial rendered choice and saved pair/absence, pinned-vs-active targeting, explicit override, bulk/custom/export/restore, ctrl+s/cancel, Enter/session binding, global a, profiles s, and routing/settings preservation.
  • Existing settings-fallback regression now asserts both the rendered initial row and seeded profile; no duplicate test framework.
  • pnpm run typecheck: 0 diagnostics/no regressions. pnpm run check:runtime-modules: 15 generated modules match. git diff --check: passed.
  • Both 207-test runs retain the existing non-Git fixture stderr diagnostic (fatal: not a git repository (or any of the parent directories): .git); it did not cause a test failure.
  • UI checks use rendered panels and isolated SDK-call recording; no real user session/model was switched. Browser checks and shellcheck/changed-skill loading are not applicable to this TUI/source-only change.
  • Historical initial strip-only syntax and fixture navigation errors were corrected; the historical 30s timeout was not automatically retried, and an explicitly authorized corrected run passed.
  • Final-head CI: all eight Actions checks and CodeRabbit passed for 373acd389a10560f95d957ac3b54b9b3654b967c (head verified before and after the wait). CI run: https://github.com/Gentleman-Programming/gentle-shell/actions/runs/38575485657 ; hidden-process checks: https://github.com/Gentleman-Programming/gentle-shell/actions/runs/38575485685 . Maintainer action is still needed for exactly one type:feature PR label.

Risk and native assessment

Risk item 3: shared bulk/save paths also serve pre-existing routing/profile behavior. Self-checks plus independent verification cover that risk. Native ASSESS reported medium, raised to high for those shared contracts, and reviewDue: false (under_budget); no native review transaction/approval is claimed.

Summary by CodeRabbit

  • New Features
    • The model-routing panel includes a separate orchestrator model and thinking-effort choice. It starts with the target profile’s saved choice, or the live session choice when no profile is selected; you can also leave a profile’s orchestrator setting untouched.
    • Bulk agent edits leave the orchestrator choice unchanged. Custom model selection and export/restore preserve it.
    • Ctrl+S saves routing only; u also saves the explicit orchestrator choice to the current profile. Neither changes the live model or effort. Applying a profile without an orchestrator setting preserves the current live choice.
  • Documentation
    • Clarified orchestrator selection, profile saves, and profile application.

📝 Walkthrough

The /gentle:models panel now has a separate orchestrator model and effort choice. Global routing saves agent routes only, while saving to the current profile records the explicit orchestrator choice.

Changes: Orchestrator selection and profile saving

Layer / File(s) Summary
Orchestrator row and agent-only editing
extensions/gentle-ai.ts, tests/gentle-ai.test.ts
The panel adds a “leave untouched” orchestrator option. Bulk edits and agent navigation exclude the orchestrator row, and effort selection requires a model.
Initialize, save, and restore the choice
extensions/gentle-ai.ts, tests/gentle-ai.test.ts, docs/readme-reference.md, odd/tasks/1478-explicit-orchestrator-selection.md
The panel initializes the choice from the live session or persisted settings and preserves it when restoring exported routes. Global routing saves agent routes only; saving to a profile records the selected orchestrator. Tests and documentation cover these behaviors and distinguish u from ctrl+s.

Explanation

Issue [#1478] requires saving with ctrl+s or u to snapshot the chosen orchestrator value, or to omit the orchestrator key for leave untouched. The current PR intentionally keeps ctrl+s routing-only. The added regression test also asserts that ctrl+s never snapshots or applies the chosen orchestrator. The u path, explicit row, no-key path, profile detail, apply behavior, and retention cases are covered by the available summary and tests.

Resolution

Change the /gentle:models ctrl+s path to snapshot the selected orchestrator value or omit the key for leave untouched, without switching the live model or writing orchestrator defaults. If ctrl+s remains excluded, revise issue #1478 before merge so the linked coding requirement matches the intended contract.

📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win

Add coverage for the settings fallback without a live orchestrator.

No /gentle:models test combines an absent live model with persisted orchestrator settings and asserts the fallback in the panel or in the profile saved by u. Removing readOrchestratorSettings(orchestratorSettingsPath()) would leave this behavior undetected.

Nice work. The selector is cleanly contained: the orchestrator never leaks into global routing (stripped before writeModelConfig), Set all agents can't touch it, and reopens keep the choice, including key absence. Locally on the PR head: the affected suite is 198/198 and pnpm run typecheck reports 0 diagnostics.

One behavior I'd like a maintainer call on before merge, because it's the residual gap #1478 targets. The row's initial value is always the live session (S7, preserving #1522), never what the target profile already stores. So pressing u to tweak an agent replaces the profile's orchestrator with the live model unless the user re-picks it first. I probed it on the PR head with the existing profilesStoreFixture, live model openai/alpha + low, pressing u without touching the row:

Target profile before u Profile after u
no orchestrator key (leave untouched) openai/alpha + low
openai/beta + high openai/alpha + low

This isn't a regression (main's u captured the live model too), and the value is visible in the row. But S4's "leave untouched" only persists if the user re-selects it on every u, and a later apply of that profile switches the live orchestrator. That is the surprise the issue describes.

Suggestion: seed the row from the target profile's stored entry, or its absence, when the profile exists, and fall back to the live session only when there is no target profile or store. If #1522's live default should win, a follow-up is fine, but I'd make that an explicit decision.

Non-blocking: /gentle:profiles s parity is out of scope as stated, and I agree it belongs in its own follow-up.

@danielgap thanks for the concrete reproduction. I took the profile-first recommendation in e8ec70e.

The row now starts from the pinned-or-active target profile's saved orchestrator entry or its actual absence. Editing an agent and pressing u no longer replaces either with the live orchestrator. Live model/effort, with settings as fallback, is used only when there is no existing target profile. An explicit subsequent selection still wins.

This is an intentional adjustment to #1522's unconditional live-first default, now documented in the PR and reference. ctrl+s remains global agent-only; u saves the profile choice; Enter/session binding, global a, and /gentle:profiles s are unchanged. Explicit-selector parity for s stays out of scope.

Both regression cases were RED before the correction and GREEN afterwards. The existing no-target/live and missing-store/settings checks also pass; the latter now checks the rendered initial row as well as the saved profile. The four-file affected suite passed 207/207 independently in a fresh committed scratch copy and 207/207 in the parent spot check. Typecheck reported 0 diagnostics and runtime integrity matched all 15 generated modules. The known non-Git fixture stderr diagnostic remains visible despite exit 0.

CI update: all eight Actions checks and CodeRabbit passed for exact published head 373acd389a10560f95d957ac3b54b9b3654b967c, verified before and after the wait. The type:feature label still needs maintainer assistance.

Thanks, Nicolas. I re-reviewed 373acd389 and independently ran the four-file affected suite in an isolated checkout: 207/207 passed, exit 0, no skipped tests. Both cases from my earlier review now pass: saving preserves an absent orchestrator key and the pinned profile’s stored model/effort instead of replacing them with the live session. The existing save/apply, fallback, and panel-reopen regressions pass too.

My earlier concern is resolved, and I found no new blocking code issues. The documented separation of ctrl+s (global agent routing) and u (profile snapshot) matches the agreed scope; /gentle:profiles s parity remains a separate follow-up.

Verification caveat: my local runtime-module check aborted before reaching the checker because pnpm attempted dependency repair and returned ERR_PNPM_ABORTED_REMOVE_MODULES_DIR_NO_TTY; I stopped there and did not run typecheck. Those two checks are not independently verified by this re-review. Thanks for addressing the reproduction directly.

Thanks, @danielgap, for re-reviewing the correction and confirming that the earlier concern is resolved.

Could a maintainer please add the required type:feature label and provide the formal review/merge decision? All eight Actions checks and CodeRabbit are green on 373acd389, and the PR is conflict-free. I only have READ access upstream, so I cannot add the label myself.

CodeRabbit still flags the original wording of #1478 about ctrl+s. The agreed scope keeps ctrl+s for global agent routing and u for the profile snapshot, as documented here and confirmed in the re-review. Could a maintainer align the issue wording with that agreement, or confirm that the documented clarification is sufficient before merge?
